Case study

How a creative design studio chose our gamified onboarding simulation to make internal knowledge easier to transfer, track and scale.

Code review screen in the simulation: seven reviewer comments on a pull request
Team chat in the simulation: the PM asks for a status update on the task
Task estimate board in the simulation: sticky notes to pick what goes into the estimate
Phishing email check in the simulation: spotting a spoofed sender address
6 new-hires participated in the simulation
100% completion rate
5/6 reported high clarity level
9.2/10 average ENPS of new hires
14 escalations after the game finished rather than during the working process
6/6 successfully finished test period

Overview

From "read the docs" to learning by doing

Bright Nation chose our gamified onboarding simulation as a practical way to structure internal knowledge and make onboarding more engaging for agency teams.

The goal was to move onboarding away from the usual "read these documents and ask questions when you are stuck" and turn it into a practical learning experience based on real work situations, decisions and feedback.

For Bright Nation, the product became a way to explore how internal processes, role-specific rules and real agency cases can be passed on to new team members through an interactive web-based onboarding flow.

“What I liked about the simulation is that it turns onboarding from passive reading into a practical experience. For agency teams, this can be very useful because new people can go through real situations, understand internal logic and get feedback without asking managers the same questions again and again.”

The challenge

Agencies grow faster than their onboarding

A new expert needs to understand more than their tasks: internal workflows, quality standards, client communication rules and "how things work here". In most agency teams that knowledge lives in documents, chats, calls and the heads of senior people.

Repeated explanations

Senior people spend hours explaining the same things to every new hire.

Inconsistent answers

New hires get different answers from different people — and adapt more slowly.

No visibility

Managers have very little insight into what was actually understood during onboarding.

What we wanted to validate

Internal knowledge, made practical

Bright Nation needed a format that turns internal knowledge into something more practical than static documentation. The product had to help new team members:

  • understand internal processes faster
  • learn through realistic work situations
  • make decisions and receive feedback
  • depend less on repeated explanations from managers
  • onboard consistently across different roles
The main question

Can onboarding become a practical interactive experience instead of a set of documents, calls and repeated explanations?

The solution

A web-based onboarding simulation

Instead of another long document, new team members move through realistic workplace scenarios, make decisions, get feedback and understand the logic behind the company's processes. It doesn't replace HR, managers or documentation — it turns repeated explanations, rules and real cases into a reusable flow that supports every new hire.

Traditional onboarding Gamified onboarding with Validev
Static documents and repeated explanations Interactive workplace scenarios
Knowledge spread across docs, chats and senior people Structured learning flow based on real cases
Hard to see what the person understood Progress, answers and results can be tracked
New hires learn through trial and error New hires make decisions and get feedback safely
